Five stages. None of them start with code.

Writing the software is the last stage, and by then most of the risk is gone. What decides whether a system works is how well the operation was understood before anyone opened an editor.

Each stage produces something you can hold and disagree with — a map, an architecture, a working release — so decisions are made against evidence rather than a proposal document.

    Before anything is designed we sit with the people doing the work. What actually happens in a day, which steps are worked around, where the real approvals live, what cannot change because of a client, a regulator or a legacy contract.     Map

    We map the existing workflow and identify the bottlenecks.

    Every process gets drawn end to end: inputs, hand-offs, waiting time, duplicated entry, the points where information changes format or leaves a system. The map makes friction measurable, and it usually shows that the expensive delay is not where anyone assumed it was.
